CPA Profession: You’ve Changed a Lot in 40 Years By Rich Jones, CPA, CGMA, President & CEO

A

s I prepare to retire next year after 40+ years in the CPA profession, it gives me cause to think back about how things have changed in our profession. I am sure all of our Baby Boomer members will recognize these changes and will think of many more of them than I will recall. Where to start…

Workforce

Forty plus years ago, the workforce was almost exclusively male and the professional staff was almost entirely Caucasian. I made partner in a Big 8 US firm in 1982 with 750 partners. There were two women partners in the firm and the second one was in my class. The first woman partner was admitted in 1980. Both of these women left the firm within a few years of becoming partner. We all assumed it was because we lacked an inclusive culture. We were probably right. New hires tended to be young (22-25 years old) and the exceptions might be veterans who had completed their military service, or perhaps people who had completed law school prior to joining us. There were very few MBAs at hire, although many staff went to school at night to obtain higher degrees. This was more common in tax. A large percentage of us came from middle-class backgrounds and few had parents who were doctors, lawyers, or other professionals. In many cases, we were the first members of our families to graduate from college. We all seemed to appreciate the opportunity to work in attractive offices, meet interesting people, and were very optimistic about our prospects for the future. The firm assumed the best and brightest of us aspired to become partners and would want to spend our entire careers at the firm.The firm’s culture was known as “up or out,” meaning that you needed to continue to meet performance expectations and develop new skills or you would be asked to leave. Most people who left the

firm went to work for companies in their accounting or tax functions.

Tools

Our office tools were pretty simple: an adding machine, access to the office copy machines, pads of lined paper, and a tick-mark-pencil for auditors. We started working in the audit department for about two years and then could move to tax or consulting if there were openings. We had tax and audit libraries and everyone shared in the task of updating the services as new information was received. Additionally, we had to proofread and foot financial statements if we were in the office without chargeable work. We prepared tax returns by entering data into paper input forms and sent the forms to Dallas, TX to have them keypunched. We would get the return back by courier service in about 7-10 days.We really hoped there were no errors so we would not have to wait another 5-7 days to receive the corrected return. Near tax deadlines, we held our breath that we would get the returns back in time to process them and mail or deliver them to the client; otherwise we would need to extend the return. There were no calculators in the office until the early 80s and then they became numerous as the cost of a simple calculator fell to about $10. Fax machines

were introduced in the late 1980s, about the same time desktop computers were becoming popular. When I moved to Seattle in late 1989, we had two computers in the tax department, which was enough since almost no one knew how to use them. Again, once this began to change, it changed rapidly and everyone was issued a desktop computer. Voicemail systems were introduced which made communicating with clients and colleagues much more efficient. With these new tools, our productivity increased dramatically and the requirements of the job became more complex.

Today

As we fast-forward to the accounting profession of today, it looks very different. People with very diverse backgrounds are hired into firms and directly into companies. Today’s hires at top public accounting firms may not have studied accounting and some may never expect to become a CPA. The advisory or consulting practices of the Top 100 CPA firms in the US are the fastest growing segments of their businesses, far outstripping the growth of auditing and tax. For those pursuing the CPA designation, a new CPA exam, modified to measure more relevant capabilities, will be implemented in April 2017. The team charged with developing the new

Get involved! By David Miniken, CPA, CGMA, WSCPA Chair for 2016-17

I often suggest to my colleagues that they create and enhance their professional network very much like they would chase after new business. A common rule-of-thumb many use when developing new business is to make sure prospects (1) know what you do for a living, (2) like you, and (3) trust you. While this doesn’t necessarily translate into new clients immediately, the model does provide a template that is often successful in the long run. The benefits of getting involved in the WSCPA are so much more than merely providing a potential safety net in case your job disappears. Perhaps you work for a small firm or in a small department and would like the ability to bounce ideas off others in your profession. Perhaps your child is in college majoring in accounting and you’d like to introduce them to others in the profession. Perhaps you are responsible for recruiting college students and are looking for convenient ways to meet the go-getters who

any times each year, acquaintances – experienced CPAs – reach out to tell me they are looking for a new job and they ask if I can offer some helpful advice in finding a new position. The first question I usually ask is, “How active are you in the WSCPA?” Too often, I find they are not members. Or frequently I find they are members, but they haven’t attended any of the WSCPA’s member events, committee meetings, or chapter activities in a long time. So my initial inclination—to help connect them to fellow members who might know of opportunities—becomes much more difficult. I cringe each time I hear that one of my peers has not maintained a healthy network of professional contacts; once somebody has allowed their personal network to atrophy, that web of contacts won’t be there when they need it.

The benefits of getting involved in the WSCPA are so much more than merely providing a potential safety net in case your job disappears. have been attending the Society’s events. Perhaps you are nearing retirement and are looking for assistance in transitioning your practice. The WSCPA is the single best resource for you to keep your professional network alive. The Society has more than 8,000 members and it’s really easy to get involved. We have a number of committees looking for volunteers. We have conferences where you can meet others in a similar industry. We have 10 chapters spread throughout the state, each holding numerous events where you can meet your peers. We have membership events where you can connect with CPAs, educators, students, and many vendors who serve our members’ needs. We have golf tournaments and afterhours events where you can mingle with other CPAs. As you engage, you will find

many opportunities to form new relationships that will benefit you in the long run, and your enhanced network is more likely to be there when you need it. I encourage you to take charge of your career by boosting your level of involvement with the WSCPA and growing your web of contacts! Get involved! IN MEMORIAM: Henry Benson, WSCPA Past Board Chair Henry Benson, former chair of the WSCPA Board of Directors, passed away on July 3, 2016, at the age of 97. Henry was the WSCPA’s 44th board chair, serving from 1963 to 1964. Henry graduated from the University of Washington in 1941 and, after earning his CPA license, began his career in New York with the firm Haskins & Sells. Henry was the first graduate west of the Mississippi to be hired as a staff accountant for the East Coast. He later returned, transferring to Seattle’s Haskins & Sells office. In 1949 Henry teamed up with C. Edward McLaughlin, CPA, to form the partnership Benson & McLaughlin. By the time Henry retired in 1989, the firm had grown to employ 80 professionals. Henry’s devotion to the accounting profession was clear. The WSCPA maintained a smaller professional staff in 1963 than it does today, and as a result the board chair often assumed many more day-to-day responsibilities to keep the organization running. Henry accomplished this duty while continuing to build his own firm. Over his nearly five decades in the accounting profession, Henry also served as chairman for the Washington State Board of Accountancy, regional director of the National Association of State Boards of Accountancy, and on the American Institute of CPAs National Trial Board as well as the first ethics committee for the AICPA enforcement division. “Henry was a great accountant, good business man, and was very people oriented. He liked accounting and was very good at analyzing businesses in order to help clients make positive changes,” said Norman Swenson, former partner and shareholder at Benson & McLaughlin. Together We Can Make a Difference By Kimberly Scott, CAE

hank you! Thank you for reading this article (and not just because it means at least three people read what I write). The thank you is for what you do. The odds are you are a business professional who is interested in how you can contribute and make a difference. For one, you received The WashingtonCPA magazine meaning you are a WSCPA member. If you are a member you are most likely a CPA, a retired CPA, a future CPA or an educator/supporter of CPAs—a business professional. Second, you decided to read an article on advocacy and most people who do that are wanting to better understand what is going on, and how they can get involved —the people who make a difference. What is going on and how can you get involved?

State Politics

It should come as no surprise that this is an election year, a year in which a lot is happening in politics. Every seat in the House of Representatives, and half of the Senate in Washington State, is up for reelection. Many executive-level seats (e.g., Governor, Lt Governor, State Auditor, State Treasurer) are being voted on as well.The election will determine whether our State’s government remains largely unchanged or is transformed as a result of the election. In a year like this, every vote counts—please vote. In January the Legislature will start a long session. As has been the case with the last few sessions, the budget will be the focus. The issues affecting the budget? Education funding, transportation, health care … and not just how to fund it, but what should be funded, and at what level. All of these topics will be discussed, as well as taxes. If you are interested in being a resource to your legislator regarding tax policy, please let me know, and reach out to your legislators. The last couple of years we have seen legislation that was intended to create www.wscpa.org

Advocacy does not have to solely mean advocating politically. The WSCPA has many more opportunities to become involved.

more opportunities for government entities to hire CPA firms to conduct their financial audits. The legislation had some key flaws, and we testified regarding those flaws. The bill did not pass. However, the staff at Washington State Auditor’s Office recently released a written document outlining how they work with local governments that want to contract with a public accounting firm for financial and single audits. Many WSCPA members have expressed an interest in doing this work, and hopefully this policy will also provide guidance to the firms as well. If this is a topic of interest to you, please let me know.

Connecting

To the WSCPA, advocacy is much more than politics—it means reaching out and connecting. WSCPA leadership strives to keep open communication and good relationships with the Washington State Board of Accountancy (WBOA), the AICPA, NASBA, and the CPA leaders in our state. You can participate on the many WSCPA committees, you can attend WBOA meetings to meet your regulators, or you can simply reach out to WSCPA board members or staff to share your thoughts. Maybe making a difference is important to you, but you really want it to WashingtonCPA Fall 2016

be more philanthropic. Consider getting involved with college outreach or the Washington CPA Foundation. There are many opportunities throughout the year to talk to college students through the Society’s student outreach program. Sometimes this means getting in front of a classroom, or just being a resource to an educator or student. Advocacy does not have to solely mean advocating politically. The WSCPA has many more opportunities to become involved. As the Foundation provides scholarships to promising accounting students, participating could mean making a personal contribution at any level, providing a named scholarship for your business, and/or it could mean volunteering to help evaluate scholarship applications and select winners. If you’d like to help review scholarship applications, please see page 14 for more details. If you enjoy connecting on a more personal level, you could attend a chapter event in your geography. Most events are one or two hours, include food and networking along with CPE. Chapter events are inexpensive ways to connect with like-minded business professionals in your community. See page 13 for a list of currently scheduled chapter events and watch your email inbox for invitations from your chapter leadership.

I also want to personally invite you to a special FREE event that will be happening in EVERY chapter. During November and December, each chapter will host the Disruption Tour. This event provides three hours of CPE and will highlight the many challenges and opportunities you as a CPA face in business. There will be multiple speakers, audience participation, videos and giveaways.The content will be of value to you no matter where you are in your career. The events are very simple ways to connect, understand more in-depth about what is going on, and learn how you can participate to make a difference.

The CPA Migration: What Got You Here Won’t Get You There By Sean Stein Smith, CPA

T

he CPA profession is undergoing a radical transformation. That much appears to be widely agreed upon. The shift is discussed at every conference event at local, state and national levels.

Words like disruption and innovation are working their ways into the accounting conversation to a degree that we didn’t see previously, and this shift will undoubtedly have profound effects on the profession. Whether accountants are employed in public practice, consulting, industry or research/academia, the proverbial handwriting is on the wall. Simply stating that dramatic changes are coming to the profession is not enough. To effectively adapt to and embrace the coming changes, it is important for the profession to be able to identify areas and competencies that will serve the profession well moving forward.

Areas of Growth

There are several broad areas in the business landscape that appear to be growing and/or changing at an increasing rate of speed—nontraditional reporting, integrating fraud and forensic accounting on a continuous basis, and the growing convergence of accounting and information technology. While there are certainly dramatic changes occurring in specific fields, like finance and healthcare, this article focuses on changes in the business environment that require CPAs to adapt, regardless of the specific industry. Since the financial crisis in 2007/08, there has been a trend among different stakeholder groups to report increasing amounts of information. Sustainability reporting, information and reporting on corporate governance, and integrated financial reporting are proliferating in the marketplace. Organizations must be able to produce the necessary information to meet these reporting requirements. www.wscpa.org

Of particular importance to accounting is the fact that in order to accurately report this information, one must develop metrics, reporting frameworks and templates. CPAs and the accounting profession are well positioned to leverage existing competencies to fill this market need. Fraud and forensics, as it relates to both financial and nonfinancial factors, is a critical field of growing importance.

Scandals such as the one that recently occurred at Volkswagen illustrate that improvement is still important in quantifying and building data systems and processes. As organizations grow increasingly more complex and international in scope, there is an increasing need to develop systems, checks and balances, and processes to prevent, detect and investigate irregularities in activity. routine processes and report generation is an important step. It is always cheaper to spot and fix problems internally before they become larger and affect customers, clients and other stakeholders. The rapid advancements in technology continue to radically redefine the business landscape. Industry and competitive boundaries continue to blur and, in some cases, disappear entirely. Specific to the accounting field, the ramifications of the growing reach and scope of technology are felt in a quantifiable way. Accounting professionals—whether they are employed in public practice, private industry or consultative roles—are frequently tasked with partnering in technology projects. Increasingly included on the CPA to-do list are assisting with the implementation of a new enterprise resource planning system, testing new submodules, providing input throughout the assessment and design phase of new systems and reporting initiatives, and in some cases playing a lead role in the configuration and preliminary testing of those systems. Technology will not become less important as time progresses; rather, technology will continue to impact the profession. CPAs have to be prepared to adapt to these changes.

Skills Set of the Future

The accounting field has evolved far beyond merely tracking debits and credits, even beyond preparing financial statements. Organizations, and the way business is conducted, have evolved and changed dramatically. It is important that accounting professionals have the skills to keep pace and remain relevant to the business decision-making process. Drilling down specifically to the three growth areas mentioned, there are specific skills and competencies that should be developed to take advantage of these opportunities. The foundation of the accounting and finance fields is clearly quantitative analysis, but the expectations of

running regressions or more complicated software packages laid on top of existing reports, decision makers require quantitative information that is understandable and relevant. With the need to report increasing amounts of quantitative data, ranging from social media statistics to operational figures on electricity consumption, comes the need for improved, more sophisticated communication skills.

Accounting professionals are not usually known as great orators or writers, but to be involved in the decision-making process, they must be able to articulate and defend their analyses and subsequent positions. In addition to verbal communication, the ability to write effectively is an important skill that is all too often lacking among CPAs. They must eliminate the jargon and focus on linking what they are saying to what the client or manager is trying to discover, address and answer. Perhaps the most important skill CPAs will need moving forward is adaptability. This is not to say that the fundamentals of the profession will change in dramatic ways, as debits are still on the left and credits are still on the right. Rather, what this means is that in a business environment that is continuously evolving, CPAs must also continuously evolve. The areas of growth and associated skills identified here are just a small sample of the dynamic changes occurring within the broader business landscape. The biggest takeaway for CPAs going forward is that, as a profession, seeing and understanding that big picture is more important than ever. How CPA Firms can Counteract Unconscious Bias By Cheryl Meyer

f you need to hire a staff accountant, ask yourself these questions: Would you hire someone who mirrors you in terms of race, geographic origin, college education, or gender? Or would you turn a blind eye to differences and simply hire the best candidate based on previously established, objective criteria?

Though we like to think we’re impartial in our decision-making, it’s often the case that our unconscious beliefs affect our choices. “We tend to be drawn to people who are like us and move away from people who are not like us,” said Suri Surinder, CEO of the CTR Factor Inc., a firm that offers diversity and inclusion consulting and training. Everyone has unconscious attitudes that stem from our ethnic origin, gender, age, experiences, and the culture we inhabit. And once biases are ingrained, it is often tough to admit we have them, and even more difficult to unlearn them. The concept that we have a tendency to be unknowingly influenced in decisionmaking by these stereotypes is known as “unconscious bias.” “Those stereotypes cause us to have a bias toward people and influence who we engage and who we don’t engage,” said Anthony Newkirk, senior manager of diversity and inclusion at the AICPA. Now, a better understanding of unconscious bias is changing the way businesses evaluate their decision-making on hiring, promotions, job assignments, retention, and even customer service. That’s because if they’re ignored, unconscious biases can creep into organizations and breed favoritism and unfair treatment, which can lead to internal discord. Biases can also influence www.wscpa.org

And biases can cause managers and leaders to make poor hiring or promotional decisions, or create an environment that lacks diversity of thought, which can foil innovation and collaboration. “Most organizations can do a better job of employing a diverse workforce,” said Carlee Beth Hawkins, an assistant professor of psychology at the University

of Illinois–Springfield, and a researcher with Project Implicit, a virtual laboratory focused on unconscious bias. Fortunately, there are many ways CPAs can counteract the negative impact of unconscious bias in the workplace: Make sure your firm’s leaders are on board. Acknowledging your unconscious, or implicit, biases is the first step WashingtonCPA Fall 2016

in combating them, followed by education and training. “Without buy-in from leadership of an organization and real changes to policies and practices,” Hawkins said, “training that focuses on unconscious bias—or diversity training in general—is unlikely to be effective.” Conduct an organizational assessment and hold periodic training sessions. Organizations can assess their culture and employees’ perceptions around bias, diversity, and inclusion through surveys and organizational culture assessments, Newkirk said. However, it is important to respond to the results of surveys and assessments by taking actions such as conducting management training, employee training, and focus groups, as well as changing policies and practices or including groups that do not feel included in the workplace culture and its processes, he noted.

In addition, it’s important to give concrete examples. “Unconscious bias is not about intent—it is about impact,” or what a person may do wrong “as a result of unconscious bias,” Surinder said. “Similar examples may be pointed out in other decisions like hiring, promoting, selecting, nominating.” Establish processes that eliminate factors that can lead to unconscious bias. For instance, some companies are removing items on résumés that can lead to biased hiring decisions. These items can include candidates’ names, the names of the universities they attended, and even addresses, Surinder said.

In addition, “People have to be reminded of unconscious bias,” said Manny Espinoza, president of the CTR Factor. “Therefore, unconscious bias training just before promotions and hiring decisions may lead to more objective decisions.”

Be culturally intelligent. Today’s society is diverse and multicultural, and it’s important to learn and be curious about other cultures. “Expand your capacity to adapt, and use your cultural knowledge as a skill set to enable you to effectively engage differences,” Newkirk said.

“Decisions made quickly or under stress or fatigue are more likely to be influenced by implicit bias,” Hawkins said. Make group decisions. Key decisions for the organization should be made by a group of people who offer a diversity of thought. “You will find out that such decisions tend to be much more objective,” Surinder said. Be aware of favoritism. “Do you often cut one person (or one group of people) slack but come down hard on another?” asked Hawkins. “Do you offer challenging projects to one person (or group of people) and give easier ones to another?” Instead, distribute praise and opportunities to all top performers. Make sure decision-making processes are clear-cut. “Create concrete and strict criteria” for key procedures such as evaluating job candidates, making promotion decisions, and assigning projects, Hawkins said, noting that you should not change the criteria after you know who the top candidates are. Be aware that unconscious bias exists and attempt to unlearn behaviors. Unconscious bias doesn’t have to exhibit itself as a malicious trait. It is a way of thinking that is ingrained and should be a topic of conversation. Be humble and candid with yourself and others. “Acknowledge your stereotypes and prejudices,” Newkirk said.“Be honest, and open yourself to change.” Cheryl Meyer is a California-based freelance writer. CPA Profession: You’ve Changed a Lot in 40 years continued from page 4 exam conducted focus groups of stakeholders in the accounting profession and identified six areas of proficiency for newly licensed CPAs: critical thinking, problem solving, analytical ability, professional skepticism, and adaptability; strong understanding of business environment; effective communication skills; ability to analyze data; and ethics and professional responsibilities. The largest generational group in the workplace today is Millennials (people in their 20s to early 30s). In many firms today, Millennials already make up 50+ percent of the workforce and the projection is that they will constitute 75% of the U.S. workforce by 2025. How is this group different from those that preceded them? Here are some examples: •

They will have many different jobs in their careers, perhaps as many as 10 or more.

Because of this, they are less likely to aspire to “climb the corporate ladder” at any one organization. They greatly value flexibility and time to pursue their own personal interests, whether it be family, fitness, or hanging out with friends. They do not accept as reasonable the requirement that work be done in the office and during prescribed hours.

Today women make up approximately 50% of the professional staff at firms, but they are still underrepresented at the leadership levels of the firms. It is interesting to note that today the CEOs of two of the Big 4 firms are women. This would not have happened a decade ago and it is not by accident. Most CPA firms and certainly our members in

business and industry have been developing strategies to increase the number of women in their senior leadership ranks for many years. Still, the profession has far to go before this goal is achieved. Some things have not changed. The CPA designation continues to be the most highly respected designation of any of the professions in the financial community. Perhaps one reason for this is our strong code of professional ethics that requires that we always put the interest of our clients ahead of our own and that we always perform all professional responsibilities with the highest sense of integrity. I am confident these underpinnings of our profession will continue to exists long into the future and will continue to give all CPAs a sense of pride as members of a great profession. Opening the Books, Growing the Business By Neil Amato

The roots of open-book management

Open-book management is a concept credited in part to Jack Stack, a business owner in the mid-western US state of Missouri. Stack was a plant manager at www.wscpa.org

O

n the surface, Tasty Catering is similar to many of its competitors in the Chicago area: It offers a wide variety of salads, sandwiches, and snacks for weddings and corporate events. But what you can’t tell while munching on its Waldorf salad or herb-crusted pork loin is something that makes the company radically different: It’s an open book, financially speaking. In 2011, the company opened its books to employees, choosing to share detailed financial information previously reserved for owners.The thinking:Treat employees like owners, and those employees will act like owners. They will think about ways to save money and how to spend it as if it were their own. It’s one of the principles of open-book management, a concept that has been slowly embraced by organizations around the world. And in the years since introducing it to its employees,Tasty has saved tens of thousands of dollars. “They’re thinking of better ways to serve our customers, and they’re constantly thinking about things from an owner perspective,” co-owner Kevin Walter said. Take the example of one Tasty Catering delivery driver.The driver was assigned to monitor one line of the company’s profitand-loss statement: fuel costs. He began charting the price of petrol over the course of several months in early 2012 and found that Tuesdays and Wednesdays were the days it was cheapest. The company began fuelling its fleet of 18 delivery vehicles midweek, saving more than $20,000 per year.

Springfield Remanufacturing Co. (SRC) beginning in 1979. He was sent there by parent company International Harvester because the unit was losing money. Stack led a turnaround by sharing the financial information with employees and getting them to play a game with those numbers, a process detailed in his book The Great Game of Business.

He and 12 other employees bought SRC from International Harvester in 1983. Today, Stack is the CEO of SRC Holdings Corp., which is owned by its 1,400 workers.The company operates 31 businesses using the principles of openbook management. The game is based on three principles: business transparency and education, WashingtonCPA Fall 2016

high-involvement planning, and “the critical number,” a financial or operational metric that becomes the focus of the organisation’s game. If employees play the game well, they have a better chance of being rewarded financially and recognized for their success. Interest in sharing information, and ownership, with employees is growing. Revenue for The Great Game of Business, a division of SRC Holdings that offers corporate training and education on open-book practices, has more than doubled in the past three years. The number of US workers participating in employee stock ownership plans (ESOPs) grew from 6.3 million in 1996 to 13.5 million in 2014, according to the National Center for Employee Ownership (NCEO). The number of workers at majorityemployee-owned companies in Europe has grown from 373,000 in 2006 to 445,500 in 2015, according to the European Federation of Employee Share Ownership. And a report by Robert Half Management Resources in 2012, the most recent data available, showed that 7% of US private companies shared financial information with all employees. Tim Hird, executive director of Robert Half Management Resources, said open-book practices, even among companies that aren’t employee-owned, have continued to grow, but the evidence is anecdotal. Naturally, many companies that open the books to employees are employeeowned. But companies that aren’t employee-owned can learn from those that are. Employee-owned companies tend to perform better than those that aren’t employee-owned, in part because of the transparency. ESOP companies have 25% higher job growth than comparable, non-ESOP companies over a 10-year period, according to the NCEO, and ESOP companies also experienced increases in sales, productivity, and return on assets. Research detailed in Harvard Business Review in 1987 showed that 73% of companies that instituted ESOPs significantly improved their performance. Hird said workers are seeking more

openness from companies, and those companies that oblige can have a more engaged workforce and better employee retention. But it’s more than financial information that employees are seeking. They want insight into the strategic direction of the organization.“Companies that have the best retention and morale, they’re talking about more than the numbers,” Hird said. Data support what Hird is saying. A Harvard Business Review Analytics study showed that executives view effective communication as one of the most critical factors to success. And US and UK workers seem put off by managers who

don’t share information, according to a survey by Geckoboard, a UK provider of data communication tools such as dashboards. In a 2015 survey, 76% of workers said they did not trust bosses who failed to share company data. The power of employee input

When New Belgium Brewing Co.’s CEO and majority owner announced she

had sold the company, employees summoned to a meeting at headquarters in Fort Collins, Colorado, were told to open envelopes placed under their chairs. The envelopes were to reveal the identity of the new owner. Inside the envelopes, they found mirrors. New Belgium’s employees—referred to as co-workers—were thinking like owners before co-founder Kim Jordan made that announcement in January 2013. Two such employees, Marc Finer and Don Rich, proposed in 2008 that New Belgium eliminate cardboard dividers in its 12-packs of bottled beer. The dividers were to keep bottles upright— and keep them from breaking as trucks shipped beer to most US states. The employees saw other beer companies eliminate the dividers and thought New Belgium should try it. The company had a committee for considering such ideas, and the committee approved a trial of the suggestion. By shrinking the outer cardboard package, the bottles fit tighter and didn’t need dividers. The move saved New Belgium $280,000 and eliminated the use of 150 tons of cardboard. It also increased the co-workers’ share of profits that year. “Everybody was high-fiving them in the halls,” said Katie Wallace, New Belgium’s assistant director of sustainability. New Belgium has since eliminated the dividers on packs of 24 beers as well as packs of 22-ounce bottles. Wallace said the annual savings are 360 tons of cardboard and about $1 million. That number doesn’t include savings from shipping more beer per truck because the cardboard cartons are smaller. And the company eliminated the No. 1 reason for downtime on the bottling line: The cardboard flaps sometimes got stuck. “We were able to use our equipment to a greater efficiency level,” Wallace said. Sharing ideas is part of the culture at New Belgium, a company that also shares financial information with the employee owners at monthly staff meetings. The sharing starts with basic education on financial terms and is part of the orientation process for new hires, according to CFO Danielle McLarnon, CPA, CGMA. “We don’t want them to have to create a www.wscpa.org

How to be more open

T

ransparency and open-book management can yield big savings for companies. Here are a few ways organizations can be more open.

Start with education. Outside the accounting department, there is often little understanding of finance basics. So, employees will be more conversant about finance if they have more knowledge. Lisa Cvecko, CPA, CGMA, the vice president of finance at Evergent Group, a Northern California staffing firm, required that her company’s leadership team take an inhouse course on financial literacy before members of that team participated in meetings about finances. “Financials are only as good as your understanding of them,” Cvecko said. “Gross margin, operating expenses, cost of sales — people don’t understand those terms, so I wanted to give them some background.” Danielle McLarnon, CPA, CGMA, the CFO at New Belgium Brewing Co., said her company offers two accounting sessions at its annual retreat: basic and beyond basic.They are part of the company’s overall business acumen sessions that can help the staff understand the business better — and understand their role in making it more profitable. Don’t be too technical. Cvecko and McLarnon recommended offering information in an easy-to-understand format. Charts and graphs are better teaching tools than spreadsheets and income statements, at least for those new to finance and business concepts. Don’t be afraid to share bad news. Cvecko said that tough times are the best time to share information. “That’s the time that you can really engage your team to help make a difference, to help you find the solutions and the answers that the business needs, as opposed to upper management,

P&L, but we do want them to understand what a P&L is,” she said. That desire to share and educate ties into New Belgium’s core values, one of which reads: “Trusting each other and committing to authentic relationships and communications.” “If we want our co-workers to understand how they personally can impact the purpose of the company and the financial results of the company, they need to understand this process,” McLarnon said. “We need to be authentic. We need to be real. And we need to be timely with www.wscpa.org

which doesn’t touch the day-to-day stuff, trying to make the difference themselves.” Louisa Hosegood, FCMA, CGMA, the head of assurance, operations at John Lewis Partnership, said not to hide bad news; employees will learn about it soon enough anyway. At John Lewis, when profit seems on pace to fall below projections, the company begins the conversation with employees well before year end, so that they are not surprised on the day annual results are announced. Tell the story behind the numbers. Hosegood recommended providing context with all data shown to employees. For instance, if a sales team has sold more goods than the previous year, the sales team might assume a higher commission or bonus is coming its way. But if the cost of those goods has risen, and margins are lower, the bonus might be lower. “You can give people information, but if they don’t know what to do with it or why it’s there, they’ll struggle with it, or they’ll ignore it, or they’ll take it the wrong way,” Hosegood said. When Cvecko’s company shared its information, employees came up with an idea to reduce costs. Changing standard contract terms from 30 days to 10 days, Cvecko estimates, has saved the company $60,000 annually in interest since 2014. Set ground rules. Not every decision or policy in a company should be up for debate, even among companies that consider themselves transparent. Hosegood recommended that management be clear with employees about what can be debated and what can’t. There is a difference between being given information and being able to make a decision about the information.

A successful partnership

Employees have a similar mindset at the John Lewis Partnership, UK owner of John Lewis department stores and Waitrose supermarkets. In 1929, John Spedan Lewis, the son of the company’s founder, signed a trust settlement, which led to the co-ownership of the company by its employees, reasoning that employee ownership was a better way to do business.Today JLP employs more than 90,000 “partners,” its word for the workers who

receive a percentage of company profits in the form of an annual bonus. “When you own something, you take more responsibility, you take more care, you are more loyal and committed to helping deliver success,” said Louisa Hosegood, FCMA, CGMA, the head of assurance, operations at John Lewis. Staff at John Lewis are afforded a direct line to management through the company’s constitution, written by John Spedan Lewis. In addition to traditional management, the company has a parallel democratic structure, which includes a WashingtonCPA Fall 2016

Partnership Council comprising, amongst other members, 65 partners who are elected to represent colleagues, reflect their opinions, and influence the policies of the business and how profit is spent. “It’s basically to hold our management to account,” Hosegood said. The company’s profit-sharing encourages employees to feel responsible for how company money is spent and come up with ideas to maximize the bonus, which is paid as a percentage of each partner’s salary. The 2016 bonus was 10%, the equivalent of five weeks’ pay. Hosegood said that notes are affixed above some light switches. The handwritten message: “You’re burning our bonus. Switch off the light.” John Lewis shares sales information by shop and type of product, in addition to other metrics, with partners each week. It communicates business strategy and plans with partners, and annual results are brought to life through dynamic info-

graphics. John Lewis also has an internal, weekly magazine that includes a Letters section where employees often comment on challenging topics such as executive pay or strategic decisions. “Relevant managers have to respond to each one, so it makes everyone accountable for their decisions and actions,” Hosegood said.

‘Peer-to-peer pressure’

At Tasty Catering, delivery drivers and cooks are seen as shareholders and entrepreneurs. Good ideas can come from anyone, which is one reason the company shuts its doors and turns off its phones each day at 12:30 p.m. for an all-staff lunch. On Wednesdays, profitand-loss information is shared on a large whiteboard. Green markers are used for positive numbers, red for negative. The numbers affect each employee’s bonus amount. “It’s peer-to-peer pressure to do the right thing,” Walter, the co-owner, said.

Hugo Rios, an employee in charge of van maintenance, found annual vehicle repair costs to be $56,000. He estimated that by scheduling regular checkups for the vehicles, the cost could be cut to $37,000, leaving some room for the costs to address unforeseen breakdowns. Even though that goal wasn’t reached, the company cut repair costs to $42,000. “We saved $14,000 on one line of our P&L just because we were more proactive with maintenance,” Walter said. Top 5 Myths about Labor & Industry by Rose Gundersen, E.J.D.

U

p until last year, I strongly believed that government would be the last place I would turn for help. I simply didn’t think I would be heard and perpetuated that myth for 25 years while working in the private sector. Over time, I began to feel strongly that small businesses needed more of a voice in government so I became Washington State Department of Labor and Industry (L&I) Small Business Liaison last year. In this article, I will dispel five commonly held myths about L&I and explain the resources available to your small business clients.

MYTH #1: L&I mainly collects quarterly premiums for worker’s compensation insurance.

FACT: Although collecting premiums is a very visible part of L&I, the agency also helps business owners through audits to educate and assist companies in avoiding future mistakes. Audits ensure that all workers entitled to industrial insurance are properly covered.This effort promotes an equitable system and lowers premiums for all. You can help your clients be wellprepared for an audit by referring them to these resources: • Employer’s Introduction to L&I – This free workshop on all L&I programs, services and resources, covers essential information for all business owners and managers. • Workers’ Compensation: Record Keeping and Reporting Guides - This guide covers proper record keeping and explains key issues that may trigger an audit or costly assessment. • How to prepare for a state audit – This video shares resources for each of the three main Washington state www.wscpa.org

taxing agencies: Department of Revenue, Employment Security Department and Department of Labor and Industries. Determination Unit: Covered employees vs. independent contractors – Many businesses use subcontractors or casual laborers. Should these workers be covered by workers’ compensation insurance? Sometimes it is difficult to know. To help clarify when coverage is needed, we offer individual case determination for you or your clients. New Employer Review – This is an educational opportunity for newer employers in high-risk industries (like construction, landscaping or automotive) to learn how to keep records and report properly. This process is initiated by an L&I auditor and involves meet-

ing with the business owner and/or their representative such as a CPA. Together, they review the last two completed quarterly reports and ensure the information is correct moving forward. There will be no financial impact as a result of the review. Please encourage your clients to participate in this no-risk review if they receive an invitation. It will help them avoid costly mistakes.

MYTH #2: The best way to manage a claim is to send the worker home to recover.

FACT: While some injured workers may need to recover at home, your clients will save money and help workers recover faster if they understand how to use return-to-work strategies. Seattle Seahawks quarterback Russell Wilson famously coined the phrase “the separation is in the preparation.” The same is true for employers when it comes to managing a worker’s compensation claim. a positive or negative outcome is how prepared employers are when an injury happens. Your knowledge of these resources will assist your clients tremendously: • Stay at Work Program – Offers financial incentives to encourage employers to quickly and safely bring workers back to light-duty or transitional jobs after an injury. Up to $13,900 in reimbursements are available. • Risk Management Consultation – A risk manager reviews your injury history and provides your business with a step-bystep plan that better prepares and informs your clients of best practices that help control costs. • Early Return to Work – The longer an injured worker remains off work, the harder it is for them to return to their original job and income. L&I vocational professionals help employers and injured workers with return-to-work options.

MYTH #3: I have no control over whether or not a worker gets injured.

FACT: Creating a culture of workplace safety and health in your business can prevent injury or illness that leads to costly insurance claims. The Division of Occupational Safety and Health (DOSH) at L&I enforces the Washington Industrial Safety and Health Act by developing safety and health rules and enforcing them through inspections. Did you know that DOSH also provides no-cost consultation services to help your clients keep their workers safe and working? Here is a list of resources: • On-site confidential workplace safety and health consultations – A meeting and a walk-through visit helps businesses evaluate their Accident Prevention Program and find workplace hazards. Your clients will not be fined for any safety violations if they are

corrected within 60-days of the consultation. Encourage your clients to call and make an appointment. Safety & Health Topics A-Z or by Industries and Training,Videos & Workshops – Do you know businesses are required to host regular safety meetings? Clients who access these resource links will easily be able to determine safety meeting agendas. Download posters, publications and stickers for promoting workplace safety and health awareness. Marijuana consumption or medical marijuana – The recent legalization prompted many employers to ask questions. WAC 296-800-11025 prohibits alcohol and narcotics in the workplace and is still the applicable code to guide employers on marijuana use at the workplace.

MYTH #4: My clients mostly need my advice about payroll.

FACT: As a CPA, you’re also a likely resource to clients on questions related to wage and hour compliance. L&I enforces the state’s Industrial Welfare Act (RCW 49.12), while the US Department of Labor Wage and Hour Division enforces the federal laws on these similar topics. Besides the typical wage and overtime calculations for piece-rate, commission, flat-rate, and salaried employees, are you aware that even payroll overpayment needs to be handled according to state law? Visit L&I’s website on Workplace Rights to learn more. Other topics of importance include: • Is travel time compensable? This depends on specific facts and circumstances of each case. Review these guidelines published by L&I. • Adjustments for overpayments (WAC 296-126-030) – Note the time limitation and notice to employee

requirement when adjusting payroll overpayments. Internships – Review this fact sheet with criteria limitations for unpaid internships.

MYTH #5: L&I would not be helpful to business owners because they cannot relate to business owners’ needs and challenges.

Adama Kandeh I 2016-2017 Washington CPA Foundation Scholarship Winner

Pursuing the American Dream: One of the Lucky Ones By Jocelyn Nystrom

A

dama Kandeh has a unique story explaining his intense desire to become a CPA. It’s a passion combined with a tenacious spirit that drives him to double major in accounting and finance at the University of Washington (UW). Adama applied for a $5,000 scholarship through the Washington CPA Foundation for the 2016-2017 academic year while in his junior year at UW Bothell. He surpassed 111 competitors to earn one of the 46 annual scholarships awarded by the Foundation. Scholarship winners exhibited high academic performance, active community involvement, a desire for becoming a CPA, and came highlyrecommended by faculty or employers. “The Washington CPA Foundation scholarship brings me one step closer to realizing my American dream," explains Adama. Adama, who immigrated to the US, was born and raised in The Gambia, along with seven siblings, on his family’s farm. Instead of attending elementary school, he spent his time working on the farm. None of his family members had stepped foot in a classroom or had considered the possibility of attending school. One day, while visiting his uncle in the city, the uncle decided to enroll him at school which he graciously accepted. At the age of nine Adama began elementary school and ultimately earned a merit scholarship for graduating at the top of his class. He was able to attend high school, thanks to a scholarship ($100 per year) sponsored by a nonprofit. With the scholarship, Adama pursued a two-year post-secondaryxeducationx(equivalent to an associate degree). Only seven percent of applicants were fortunate enough to be selected for this award each year. www.wscpa.org

Being able to complete his high school education, along with his uncles’ mentorship, inspired him to pursue a career as a CPA. After graduating with an advanced high school diploma, Adama worked for The Gambian Government Treasury Department. Soon thereafter, he ventured to work for The Gambia Radio and Television station, where he received funding to pursue his Associate of Accounting Technician certificate. He then attempted to earn the ACCA, the equivalent of a CPA license, but felt pressured to leave the country to seek his dreams and a better future elsewhere. “At that time, elections were looming and the political atmosphere was tense. If you opposed the government in any way, you could possibly lose your job,” Adama disclosed. Fortunately, Adama’s cousin, a successful journalist in the Seattle area, encouraged him to move to Seattle, which he did. Adama began attending Edmonds Community College in 2013 and later transferred to the University of Washington. Adama considers himself fortunate to be able to attend one of the finest

business colleges in the Pacific Northwest and looks forward to graduating in June 2017. After graduation he will prepare for the CPA exam and aspires to work for the government in their financial audit department. “If not for the Washington CPA Foundation scholarship I would not have been able to complete my education. The scholarship is providing me more time to learn and study. I am very grateful to the Foundation and the WSCPA for this scholarship to be able to allow me to pursue my dream of becoming a CPA," Adama explained. “Forward Ever Backward Never” is Adama's daily mantra that keeps him focused, motivated and inspired. “Pursue, persevere and stay strong.
